There is a specific and disorienting experience being reported across a lot of industries. Rankings are stable, impressions are flat or rising, and clicks are falling. Nothing in the conventional diagnostic toolkit explains it, because by every measure those tools report, things are fine.

The test is whether a customer would use the words. If people ring you saying they need somebody who handles a particular awkward situation, that is the narrow position and it is already validated. If the phrase only appears in your own marketing documents, it is positioning rather than a category, and building visibility work on it will produce movement on prompts nobody types.

Also check the assumption underneath your own targets. Many teams still carry ranking goals inherited from a period when position and traffic moved together. A target expressed as positions gained is now measuring something that no longer reliably converts into visits, and leaving it in place quietly directs effort toward the metric rather than the outcome.

The defensible position is to spend an hour on it if you like, and to spend the rest of the week on the things every system already reads: accessible pages, accurate Organization markup, consistent identity and content a machine can quote.

Because there is no independent scoreboard in this channel, an engagement can run for a year on the strength of a number the supplier produces. That is an unusual amount of trust to extend, and it makes knowing what to check more important here than in any other marketing channel.

When to Change Supplier Three conditions justify it individually. Raw answers cannot be produced on request. The prompt set has been changed without disclosure, which invalidates every comparison in every report you have received. Speed Is a Structural Advantage Because retrieval happens live, a page published this week can be cited this week. A small business can publish a page in an afternoon. A large one takes six weeks to get the same page through legal and brand review.

Where the Small Brand Genuinely Loses Being honest about this matters, since a plan built on ignoring it will fail. Large brands have accumulated press coverage, review volume and a settled entity record that took years to build, and those carry real weight.

In practice it is used to mean roughly the same thing as generative engine optimization, occasionally with a stronger emphasis on training data and brand presence in the underlying corpus rather than on live retrieval.

One check is worth running independently once a quarter, without telling anyone. Take ten prompts from the agreed set, run them yourself in a signed out session, and compare what you find against the most recent report. Broad agreement is reassuring. A consistent gap in the agency's favour is the single most informative finding available to you, and it is not something a report will ever surface.

Publish one honest comparison page naming your real competitors, including where they are the better choice. And start asking every satisfied customer for a review, at the moment they are satisfied rather than a month later.

A large competitor can outspend you on advertising, on content volume and on tooling. They cannot buy a reputation for being the right choice in a specific situation, and they are frequently worse at stating anything concrete because every claim has to pass through review.
